BUSINESS: Change Management (07)

Making change last by promoting empowering / intrapreneurship approaches

Understanding of a development / change process

Our understanding of a change or development process refers to our organisational perception.

Anchoring the change in the culture

Sustainable change often demands interventions on the behavioral dimensions resp. in the "deep-structures" of an organisation.

NEWS: about the MyDoom's attack of Google

The VP of Operations of Google - Urs Hoelzle - blogged yesterday about the MyDoom attack which impacts Google a bit.

Interesting effect and good preparation of the search engines' ops responsibles!

[From Internet Storm Center]
The latest version of MyDoom, which started arriving in people's mail boxes in force Monday morning, uses search engines to find more recipients for its message.

Like other viruses, MyDoom-O will search the infected system for valid e-mail addresses. However, MyDoom-O uses a new twist to find additional e-mail addresses. It will search four different search engines (Altavista, Google, Lycos, Yahoo) for additional e-mail addresses within the domain of e-mail addresses found locally (e.g. if it finds someone@example.com, it will search for additional addresses that end in @example.com).

Google and Lycos experienced significant problems as a result of the large number of queries caused by MyDoom infected systems. However, there is no evidence that this DDOS effect' was the purpose of the virus.

NEWS: turbulence in the French blogosphere (follow-up)

As mentionned in my post from last Sunday, the acquisition of the French blogging tool maker U-Blog by Six Apart has generated some turbulence in the French blogosphere for the last days - and outside! Stephanie published the story in English to try to give some visibility to this process in the English-speaking world. I added also some comments here.

We had some discussion with Karl about our different perceptions and definitions of the term capitalism. In a few words, Karl is linking capitalism with "firing people". I explained here (in French - the 92th comments ;-) that I'm not interested at all in such kind of capitalism! I believe that there are ways to link the tough aspects of business with a true human touch, which could bring something positive to the development of people. I am also convinced that companies, their Excutives and their employees have a social and political role to play within our society. In this way, my feeling is that Loic is strongly fighting for his team and his ideas, also and specially during the last tough days, which is to my mind a very positive sign of his commitment.

Then, Jeff Clavier also reacted here (partly in French). I find his comments and his inputs very useful, and not just because they are going in the same way as my own ones ;-) Jeff is French and is working in the Silicon Valley, so he has a kind of "view from outside". What's interesting to my point of view?
- Jeff is stressing the fact that it is a very challenging task for a small start-up to deliver a proper communication to all the stakeholders during an acquisition phase. You have to take into account so many different stakeholders and communication channels that it is very difficult at the end to be good in all the aspects, also because you have limited resources and a company to run at the same time!
- He talks about a typical French process: "the storm in a glass of water - la tempête dans un verre d'eau". You perhaps know that we, as French, like to discuss, argument, and so on, instead of acting. Jeff writes also about the other negative perceptions concerning the French people outside France. I deeply agree with him, although it is perhaps hard for my compatriots to believe us...

Last but not least, Loic Le Meur, the former CEO of U-Blog and now Executive VP of Six Apart, quoted by post here and summarized his last experience in a post called Entrepreneurs do make mistakes, learn from them and react. PR and blogs and how your Company should deal with them. A must-to-read! Loic really tries to analyse the reason why he did some errors, recognizes them, and tries to maximize the learning effect. Great, and not only because Loic quoted me ;-)

Two German bloggers also commented the post of Loic and my post: dogfood (in German) who analyses the differences between the French and English posts of Loic concerning this story, and M. Breuer (and a former post) who talks about the transformation of an entreprise from an "early-adopters stage" to a "business-as-usual" one (in German too).

Generally speaking, this kind of discussions are perhaps somewhat representing some "normal change processes", with all their typical emotional and resistant phases. I posted quite a lot the last time concerning this subject (see here and here).

WEEK-END: "restful" Sunday

That was really a good Sunday: sunny, funny, friendly. Great!
Also the nature and the cultivation (corn) need some water :-)

NEWS: turbulence in the French blogosphere

I have posted a news for about 10 days about the acquisition of a French blogging tool maker called U-Blog by one of the major actor world-wide in this field - Six Apart.

The last days, the French blogosphere was shaked by a lot of very emotional and agressive discussions concerning this acquisition. Some U-Blog's clients claimed that Loic Le Meur, the CEO of U-Blog and now Executive VP of Six Apart, did doomed the strong community around U-Blog and killed the platform with this acquisition. Loic bought U-Blog for a while, developped it, and managed to organize the integration of U-Blog within Six Apart - which is, to my point of view, a great management and entrepreneurial success for Loic and his European team. If you are interested in, you can find more detail about the story here. The story presented is ok, I do not fully agree with all the comments and interpretations of the author, Stephanie. I published more or less the same comments presented below on her blog here.

Here my impressions and comments:

  • i think that this story is a typical french one. why? we are confronted here with some strong but existing and real french stereotypes: french people do not like entrepreneurs, they do not like successful managers, they do not like (and/or trust) people who are communicating in english, the level of understanding of the business reality is incredibly low...and french people do not care about that! our remaining arrogance?

  • nothing, i mean - really - nothing can excuse impoliteness, impropriety, or libels in a discussion such like this one. i find personally loic very patient in this field with some of his clients.

  • we see here clearly a side effect of using the blogs as a base for business communication. a few unsatisfied people can have a huge impact on the overall customer community and its feeling. some posts are acting as "unguided missiles" in the blogosphere. on the other hand, is the propagation of information really working in another way in the "real" world?

  • i don't think that loic is not understanding his clients or that he is not communicating well. i personnaly think that he is investing too much time and energy with this little number of unsatisfied customers! Before taking them seriously, they have to have themselves realistic expectations. by staying on this very emotional, agressive und unconstructive level, it will be so or so impossible to find a solution. it is not possible to satisfy all customers. by loosing the focus on serving the majority of your clients and investing time in trying to satisfy the unrealistic expectations of the minority, you could kill your business. The kind of motto "the client is - always - king" is quite dangerous to my mind.

  • I would like to say that I know Loic only from his blogs. I have nothing to do with U-Blog, Six Apart, MovableType or TypePad. I'm actualling blogging with Blogger (oups, sorry for that, Loic ;-), my own hoster and blogkomm.

    So, what do you think?

    BLOG: on heavy rotation

I bought last week my first live DVD of R.E.M. - Perfect square. Again, a very good one ;-) These kind of live music DVDs are really a great media support for big music fans & consumers as I... The live was filmed during a concert in Germany (Wiesbaden) in July 2003. The DVD also includes a very interesting documentary about the 3-days concerts of R.E.M. at the Stirling Castle in Scotland performed in July 1999. Great local accent :-)

Great live performance and version of the following songs:
    - Drive
    - Orange crush
    - Everybody hurts
    - Country feedback

    BUSINESS: Change Management (06)

    Handling emotions and resistance

Work with resistant, not against it!

  • Most people react to change emotionally and resist it

  • Reasons: fundamental change processes affect the basic needs of employees

    • regognition and esteem

    • security

    • stability and safety

    • work that makes sense

    • possibility of proposing and experiencing one's own idea

    • possibility of living up to one's own image

  • The connected emotions create opposition to the change

  • Four basic principles could be applied to handle emotions and resistance:

    1. There are no change without resistance
  • if there is no sign of resistance during change, then nobody believes that it will ever take place

  • therefore: it is not resistance, but the lack thereof that should be the cause for concern

  • 2. Work with resistance, not against it
  • take off pressure: give resistance some room

  • put feelers out: enter into dialogue, look for causes

  • 3. Trust, fairness and security are the decisive values that break down resistance
  • the reasons behind resistance are emotional

  • resistance always includes a coded message

  • 4. Re-negociate the "psychological contract"
  • increase pressure will only lead to more counter-pressure

  • include time-to-think go over it all again

    TOOLS: Mozilla Firefox

For about 10 days, I explained that I was pretty impressed by Mozilla Firefox because of:
    • the ease-of-use

    • the skins possibility

    • the speed

    • the bookmarks management

    • the integrated pop-up blocker

    • the integrated download manager

    • the tabbed browsing

    • the great IE settings import function

    • the size and memory footprint of the application - install file: about 4.8 MB

After my very intensive test period, I can confirm all the mentionned arguments above! This browser is definitely awasome. I'm conquered...

PRIVATE: definitely a good week :-)

I finished to aggregate the different information and statistics concerning the 1st semester 2004 results of my business unit, the so-called Helvetia Patria Group's eCenter, which is responsible for enabling eBusiness insurance solutions (B2B) in the different subsidiaries of the Holding (Spain, Italy, Germany , Switzerland and, from next year, perhaps Austria). "Enabling" means for us: helping to find good business cases, providing a central and state-of-the-art eBusiness platform, architecture and infrastructure to the subsidiaries, and supporting their project implementation.

I'm the co-founder and the manager of this unit and I got the chance, since April 2000, to experience all the steps of its development: strategy, funding, recruiting, acquiring, fighting for survival, observing the first success, etc.

We launched the first application (for Spain) in February 2002, some days after the birth of my son :-) In 2003, we generated a premium volume (proposals) of more than 1 billion CHF (~ 800 million Euros) on the platform. We reached about the same volume within the first six months this year :-) Which makes me quite happy, you can imagine.

I'm very proud that we reached this results. But I must say I'm even more proud to be able to work with all the guys/friends of my unit, who are so brilliant and smart...and real cool guys at the same time. Really a pleasure, I'm lucky ;-)

    BUSINESS: Change Management (04)

    Type of change process

We define two types of change process:

    incremental change
    - is based on evolutionary process
    - aims at a continuous improvement of the current business model
    - improves established practises
    - is compatible with existing mind-set

    fundamental change
    - is radical and occurs abruptly
    - leads to discontinuous process
    - has an impact on the current mind-set
    - is often painful for the people involved

    Impact of change initiatives

The impact of change initiatives cannot be determined with accuracy.

    BLOG: on heavy rotation

    wow wow wow :-)
    U2 rocks!!
    That's pure energy, that's rock'n&roll, that's live playing

I am listenning to / watching the DVD U2 go home: Live from Slane Castle - Ireland and I remarked that I haven't posted something about it yet, although I played it so many times for months!! That's somewhat criminal, I must apologize. This band is so deeply integrated in my own life that I sometimes forget to speak about it!

U2 was one of my first contact with music in 1984 when I was 12, and what for a contact! I mean with The Unforgettable fire: Pride, 4th of July, Bad, MLK. Not so bad for a start. Afterwards, it was just a kind of never-ending-love with this band. You remember The Johsua Tree? I mean: Where The Streets Have No Name, I Still Haven't Found What I'm Looking For, With Or Without You, Running To Stand Still, Red Hill Mining Town, One Tree Hill, Mothers Of The Disappeared. Surely one of the best album ever recorded! without mentionning all their great concerts.

With or without you is somewhat particular because it is linked to Laurence - my wife - and myself. You know, all the couples have their song. We have two: With or without you from U2 and On the turning away from Pink Floyd. Both still present after all these great years (16) ;-)

Back to this DVD: 160'000 people in two days, the 20th anniversary of U2 in their own country, the Slane castle (they played there in 1981), a great tour world-wide. U2 played "at home" with their first tribe. These 4 guys are just AMAZING. A must-to-have, definitely.

NEWS: Six Apart acquired its French partner UBlog

    [Via Mena's corner]

Six Apart, the American weblog tools maker, which has Typepad and Movable Type under control - surely two of the best well-known publishing utilities (although I'm not using them ;-) - acquired yesterday its French partner UBlog. UBlog was formerly acting as an exclusive agent in Europe for both products.

Six Apart announced the creation of a new subsidiary called Six Apart EMEA (Europe Middle East Africa), leaded by Loic LeMeur, former owner of UBlog and one of the most famous French blogger. Loic (happy birthday ;-) is now Executive Vice-President of Six Apart.

I think a good move for Six Apart and UBlog. I'm convinced that it is very complexe for an American company to enter the European market without a local relay!

PS: have a look at the post of Loic.

    BUSINESS: Change Management (03)

    Organizations are never really stable!

Conclusion: change is the normal situation.

The development of an organization proceeds in discontinuity

    • Stable stages (profit, growth) alternate with short period of profound crisis.

    • Crisis constitute the ends and beginnings of stages of corporate development.

    • Crisis also have positive functions: they are sources of energy against tendencies to remain put.

    • Fundamental change identifies the transition between two development phases.

    BUSINESS: Change Management (02)

    Some quotations about changes

Changing something doesn't necessarily implies that things are getting better.
But if we want to make things better, we definitely have to change something.

    Georg Lichtenberg

Who only does what he can, remains what he is.
    Herman Hess

    Change - the linguistic roots

  • The original meaning of the old French word changer was "bend" or "turn", like a tree or vine searching for the sun.

  • The idea that "the only constant is change" has been a truism of life since at least the time of Heraclitus, circa 500 B.C.

  • Today in business and organisations, the word "change" sometimes refers to external changes (in technology, customers, competitors, market structure or the social and political environment).

  • "Changes" also refers to internal change: how the organisation adapts to changes in the environment.

  • Today, some managers use the word "transformation" to describe comprehensive, really large organizational change initiatives. The original latin word transformare simply means "to change shape".

NEWS: first week of Michael Moore's "Fahrenheit 9/11"

    [Via Michael Moore's website]

wow, unbeliveable great start of the Michael Moore's documentary Fahrenheit 9/11, which won the Palme d'Or at the Cannes Festival.

  • More people saw "Fahrenheit 9/11" in one weekend than all the people who saw "Bowling for Columbine" in 9 months.

  • "Fahrenheit 9/11" broke "Rocky III’s" record for the biggest box office opening weekend ever for any film that opened in less than a thousand theaters.

  • "Fahrenheit 9/11" beat the opening weekend of "Return of the Jedi."

  • "Fahrenheit 9/11" instantly went to #2 on the all-time list for largest per-theater average ever for a film that opened in wide-release.

  • How about Letterman’s Top Ten List: “Top Ten George W. Bush Complaints About 'Fahrenheit 9/11'":

    10. That actor who played the President was totally unconvincing
    9. It oversimplified the way I stole the election
    8. Too many of them fancy college-boy words
    7. If Michael Moore had waited a few months, he could have included the part where I get him deported
    6. Didn't have one of them hilarious monkeys who smoke cigarettes and gives people the finger
    5. Of all Michael Moore's accusations, only 97% are true
    4. Not sure - - I passed out after a piece of popcorn lodged in my windpipe
    3. Where the hell was Spider-man?
    2. Couldn't hear most of the movie over Cheney's foul mouth
    1. I thought this was supposed to be about dodgeball

The start of the Moore's documentary is also very good in France ;-)

    WEEK-END: strange weather

    TOOLS: Mozilla Firefox

I am testing the Mozilla Firefox browser (v0.9.2) since a few days and I must say that I am very positively impressed by:
    • the ease-of-use

    • the skins possibility

    • the speed

    • the bookmarks management

    • the integrated pop-up blocker

    • the integrated download manager

    • the tabbed browsing

    • the great IE settings import function

    • the size and memory footprint of the application - install file: about 4.8 MB

I'm using exclusively IE since months, excepted for compatibility tests and I found the other browsers (Netscape, Opera, Mozilla) not convincing at all.

As I said, I find Mozilla Firefox really interesting and I will invest more time in the coming days to evaluate it!

    PRIVATE: Montreux Jazz Festival

I was yesterday evening at the Montreux Jazz Festival with my old friend (I know him for more than 22 years ;-) Manu, the CEO of Boomerang.

Wow, this was such a marvelous concert!

We went specially to be able to listen to and to see the Pat Metheny Trio, with Pat Metheny, Christian McBride (bass player - Diana Krall, Sting, George Duke, Natalie Cole, etc.) and Antonio Sanchez (drummer - Michael Brecker, John Patitucci, Marcus Robert, etc.). These three guys were really incredibly good, specially Antonio Sanchez who did such an "impossible-to-forget" chorus in the middle of the set, wow!!

Sure that the very special landscape of Montreux and its lake plays also a role in this kind of special event.

TOOLS: new version of The Panorama Factory

Smoke City Design launched a new version - v3.3 - of The Panorama Factory, a panoramic stitching program for Windows I tested in this post in April 2004 (you can also find the test on my website).

The new features of this release are presented here.

You can find an example below, based on 8 pictures (2'608x1'952) which generated a panorama of 12'040x1'591 (be careful: about 4.04 MB!).

  • about 45% of the more than 3 million blogs tracked were not updated in the last three months

  • on the other hand, more than 275'000 individuals post every day

  • median time from post till indexing in technorati: 7 minutes

NEWS: consolidation in the Software industry, Microsoft - SAP

An interesting article from Wharton about the consolidation in the Software industry and the talks between SAP and Microsoft. Some extracts of this article:

Microsoft, the world’s largest maker of software for personal computers, last year had approached Germany’s SAP, the world’s leading business-software company, about a potential merger, but the preliminary talks were discontinued this spring.

The coming consolidation in software will involve companies in the three chief categories of software for both businesses and for consumers. They are: applications (software that handles a slew of administrative tasks for corporations, such as financial management, procurement, human resource management and order processing, as well as for desktop computers); platforms (the so-called “middleware” systems on which some software applications run and which coordinate different software programs); and system infrastructure (the operational software that keeps computers running).

Raphael Amit, professor of entrepreneurship and director of the Wharton Electronic Business Initiative, says a combination of SAP and Microsoft would be “advantageous from a strategic standpoint for both companies. For Microsoft, it would be going up market [to sell products to the world’s biggest companies] and for SAP it would expand its reach into segments of the market where SAP today does not enjoy a high degree of penetration.” SAP reportedly has a 54% share of the global market for enterprise software, compared with 13% for Oracle and 11% for Microsoft.

Other possible merger partners for SAP include IBM and Accenture, according to Amit. “Going with IBM or Accenture, which have armies of engineers who could help implementation of software, is a natural. SAP does software but not implementation, and Accenture and IBM do implementation but not software. There’s a certain degree of complementarity. But the story with Microsoft is a bit different. Microsoft, unlike Accenture and IBM, is not very active in the space where SAP dominates, so SAP would bring a lot to Microsoft. Maybe SAP is worth a lot more to Microsoft than to Accenture and IBM. And from that standpoint the shareholders of SAP might be better off with Microsoft.”

    NEWS: Tera Computing

I published in March 2004 an article about "Tera Computing" and the incredible increase in requested volume of digital data. Some new inputs concerning this topic:

  • Ofoto, a Kodak company, has more than 13 million client, for 450 million pictures saved on their servers. They have to add weekly (!) 5 TB disk space for the integration of 5 million new pictures (still weekly).

  • In Europe, 18 million digital cameras were sold in 2003, 29 million are planned for 2004

    NEWS: a Danish lesson :-)

A blogger's friend of mine, Thomas, also called "Le Danois" (read a little bit his posts, you will understand why ;-), described in one of his last post how he organized his engagement announcement to his wife to be.

I must say I was *very* impressed how he did that and I'm happy that my wife is not regularly reading my weblog ;-) Thomas, you are making pressure on all of us!

Congrats to them both and all the best!

BLOG: back in the "real" world

I was 4 days off for a very interesting workshop about "change management", some posts to come in the next days ;-) We did this in the middle of nowhere, more precisely in a Benedictine monastery called "Kloster Fischingen" (webiste in German). The monastery is an old one, it was actually built in 1138 (!) and is located in an incredible beautiful landscape. It is still active, 7 Benedictine monks are living in this monastery.

The rooms are also quite...special :-)

No TV, no phone, quite austere... On the other hand, there is a wiFi Hotspot from swisscom in the monastery. Wow, I can tell you, that was a great experience to be connected in this kind of place. Swisscom is just exagerating: 9 CHF (~6 euros) / 30 minutes for a 56 K connection, on top of the business subscription....

It was somewhat strange to make a workshop about "change management" in a totally timeless place, out of the world :-) Great experience!
